AI on the shop floor, not just the boardroom slide.
For contract manufacturers, precision machine shops, fabricators and assemblers (30–300 staff): the wins are in quote-to-order turnaround, supplier-document intake, shop-floor work-instruction lookup and quality / non-conformance reporting. Microsoft AI deployed in a posture that survives a workforce that lives between SolidWorks, ERP and an iPad on the line.
Where it shows up first
Three signals AI is the right call for your firm right now.
RFQ-to-quote turnaround is your win-rate ceiling.
Every RFQ pulls the estimator into hours of spec parsing, past-quote lookup and supplier email-tag. A Copilot Studio quoting agent over your past quotes + supplier price files + routings cuts first-draft quote time 60–75%; estimator focuses on margin calls.
Supplier paperwork lives in 600 PDFs.
Certs of conformance, material test reports, packing lists, customs docs — all arrive as PDFs into a shared mailbox and get manually re-keyed into the ERP. AI Builder + Document Intelligence parses them, writes structured fields, queues exceptions.
Work instructions are tribal knowledge.
New operators chase the lead-hand for "how do we run part 47-B again?" A Copilot Studio agent grounded in your work-instruction library, past NCRs and engineering change notes resolves 60–70% of those queries on the floor.
What we ship
Four patterns that move the needle in manufacturing.
Quote-assembly agent
Copilot Studio over past quotes, routings, current supplier prices and lead-time files. RFQ in → first-draft quote out in minutes. Estimator reviews + applies margin judgement. Quote more, win more.
Supplier document intake automation
CoCs, MTRs, packing lists, COAs parsed from PDFs to structured records in your ERP / QMS. 70–85% straight-through; exceptions queued for receiving inspector review.
Work-instruction & NCR knowledge agent
Operators query in plain English from a shop-floor iPad. Cited answers from work instructions, past NCRs, engineering change notes. Replaces "page the lead-hand" with a 20-second answer.
Quality / non-conformance reporting
Voice or photo-based NCR capture from the floor. Power Automate routes to QA, drafts the 8D first response, links to the affected work order. Closes NCRs faster, builds the trend dataset.
The governance posture
Manufacturing SMBs typically face customer-imposed compliance (ITAR for defence, AS9100 for aerospace, ISO 9001/13485 for medical, IATF 16949 for automotive) more than direct regulator action. Our deployments default to tenant-resident processing (ITAR-eligible workloads run in GCC High where the customer requires it), citation-grounded outputs so a quality auditor can trace any AI-assisted record to its source, and audit logs the quality manager can pull during a customer surveillance audit. We do not deploy AI into the closed-loop control path; humans approve every released production document.
The stack, vertical-specific
The four Microsoft tiles that light up first in manufacturing.
The same six-tile Microsoft AI stack runs everywhere, but the order in which the tiles pay back differs by vertical. Here’s the order we ship for manufacturing firms.
Copilot Studio
Quoting + work-instruction agent
Two flavours of agent in one deployment: estimating-side over past quotes and routings, shop-floor-side over work instructions and NCR history. Both citation-grounded so the answer always points back to the source document.
Azure AI Document Intelligence
Supplier document parsing
CoCs, MTRs, COAs, packing lists, customs docs — the long tail of supplier paperwork that currently gets re-keyed by hand. 70–85% straight-through to the ERP / QMS; receiving inspector handles the exceptions, not the volume.
AI Builder + Power Automate
NCR + quality workflow
Voice or photo capture of non-conformances from the floor. Routed to QA, drafts the 8D first response, links to the affected work order. Builds the trend dataset that powers the next continuous-improvement cycle.
Microsoft 365 Copilot
Office-side admin lift
In the estimator, customer-service and engineering seats. Drafts customer responses, summarises supplier negotiation threads, builds first-draft engineering change notices. Tenant-bound; ITAR-eligible workloads run in GCC High where required.
Writing for manufacturing leaders
Three pieces of our published thinking that apply directly.
Copilot Studio
Copilot Studio agent patterns: 8 we ship over and over at SMB scale
A catalogue of the eight Copilot Studio agent patterns we build most often for 30–300 person businesses — with tile composition, build cost, the gotcha that bites first-time builders, and how to pick which one to ship first.

Power Automate + AI Builder vs. Zapier: when SMBs should migrate (and when not to)
Most SMBs on Microsoft 365 are paying twice for the same automation capability. A practical migration playbook, the 80/20 rule for what moves and what stays, and 5 AI Builder patterns that pay back inside the first month.

The 6-tile Microsoft AI stack every SMB already owns (and the 4 they’re not using)
Most 30–300 person companies are paying for 60–80% of the Microsoft AI capability they need. Here’s the six-tile map of what you already have — and the four pieces almost nobody activates.

Common questions
What firms in manufacturing usually ask first.
Does this work with our ERP (NetSuite / Epicor / Infor / Plex)?
Yes, via Power Automate premium connectors where APIs exist (NetSuite, Plex, modern Epicor cloud) or via REST integration for older deployments. We’ve shipped supplier-document and quote-assembly flows against all four families.
What about ITAR / export-controlled data?
For ITAR workloads we deploy into Microsoft 365 GCC High and Azure Government, both of which support Copilot and the AI Builder / Document Intelligence services with the required residency and personnel controls. We document the data classification per workflow in the deployment memo.
Will AI ever release production documents on its own?
No. Every released document (quote sent to customer, NCR closed, engineering change approved, supplier deviation accepted) requires a named human approval. AI drafts and routes; humans sign. This is what keeps your AS9100 / ISO 9001 / IATF 16949 audit intact.
How do you handle CAD / drawing extraction?
Document Intelligence reads the title block, revision and notes from machine-printed drawings reliably. For geometry-level extraction we pair with the customer’s existing CAM/CAD tooling rather than try to reinvent it — AI augments the takeoff, doesn’t replace SolidWorks or Mastercam.
